Livro analisa realidade das organizações brasileiras e mostra que 95% delas ainda preferem adotar uma postura reativa diante do mercado
Dois professores da Fundação Dom Cabral dedicaram cinco anos de suas vidas à investigação da proatividade empresarial, procurando identificar como ela é posta em prática (ou não) nas organizações brasileiras e quão importante é para os resultados dessas. O resultado foi o livro “Empresas proativas – como antecipar mudanças no mercado”, que reúne dados sobre 257 organizações e para o qual foram ouvidos mais de 100 líderes, entre executivos e CEOs de grandes companhias nacionais e multinacionais atuantes no Brasil.
Em entrevista exclusiva ao Administradores, Leonardo Araújo e Rogério Gava explicam como se deu o processo de pesquisas para o livro, apresentam algumas percepções sobre o cenário brasileiro e mostram por que a proatividade faz toda diferença para as empresas.
Como foi o processo de pesquisa e elaboração do livro?
Rogério Gava – Esse trabalho foi o resultado de cinco anos de pesquisa, desenvolvidas desde quando a gente começou a se interessar pelo tema “proatividade de mercado”, em 2007. Nós tivemos várias fases de pesquisa e, numa primeira delas, nós conversamos com quase 60 executivos de grandes empresas para procurarmos entender o que era essa história de proatividade no meio empresarial. Depois nós passamos para uma segunda fase, em que pesquisamos de forma quantitativa 257 empresas sobre como elas se comportavam em relação às mudanças do mercado, se elas eram mais reativas ou mais proativas. Em seguida, outra parte importante foi a fase de entrevistas com 47 CEOs de empresas nacionais e multinacionais atuantes no país. Enfim, a pesquisa que alimenta o livro vem de todas essas fontes.
Vocês conseguiram chegar de fato a um modelo que as empresas possam seguir para serem proativas ou não existe fórmula para isso?
Leonardo Araújo – Existe fórmula, sim. A partir da pesquisa, nós desenhamos um modelo que explica os antecedentes da ação proativa, ou seja, as capacidades que uma empresa precisa desenvolver para construir estratégias proativas de mercado e também os resultados disso nos vários casos pesquisados. Então, sim: é possível desenvolver a proatividade através de um modelo e nós propomos esse modelo a partir da nossa pesquisa.
Esse modelo é adaptável a qualquer empresa?
Leonardo Araújo – A qualquer empresa. A proatividade não é uma prerrogativa só das empresas maiores. Agora, tudo começa com a escolha estratégica de agir antes da mudança. Por opção ela (a empresa) pode também agir depois da mudança. Mas as proativas escolhem agir antes, a partir de determinadas capacidades que elas desenvolvem.
O que caracteriza uma empresa como proativa ou reativa?
Rogério Gava – Nós identificamos algumas capacidades essenciais para as empresas serem proativas. A gente costuma dizer que uma empresa não é proativa por decreto. Ela não é proativa apenas por vontade. Existem alguns pré-requisitos. Por exemplo: as empresas proativas lidam melhor com o erro estratégico, não o tratam como algo vexatório, não buscam culpados. Quando elas lançam um produto novo no mercado elas não têm medo de não dar certo, porque esse é um risco que sempre existe. Elas lidam melhor com o risco, porque sabem olhar para o futuro, enxergam não só o mercado delas, mas também outros mercados. Sabem antecipar os sinais de um futuro problemático. E uma coisa que os executivos com quem conversamos fizeram sempre questão de destacar é que não se faz uma empresa proativa sem pessoas proativas. Antes de a empresa ser proativa em sua estratégia, ela tem que ter pessoas proativas. Se o líder não for proativo, dificilmente a empresa será. Enfim, no livro nós listamos oito dessas capacidades que para nós são essenciais para a proatividade de mercado.
Qual a diferença que a proatividade tem feito para as empresas que vocês avaliaram?
Leonardo Araújo – Na pesquisa para o livro, pudemos constatar que, quando a empresa identificou a mudança de mercado, ela conseguiu uma melhor inserção competitiva, que, nos casos que estudamos, se deu de duas formas: market share, conseguindo uma maior fatia do mercado, e rentabilidade, conseguindo maiores ganhos naqueles serviços ou produtos específicos com os quais trabalha.
Há setores em que as empresas são mais exigidas a serem proativas do que em outros?
Leonardo Araújo – Nós não temos ainda dados setorizados ou pelo menos em um volume estatístico que nos permita fazer projeções mais precisas. Mas nós percebemos que se a dinâmica de mudanças em um setor é bem maior do que em outro, suas empresas devem adotar uma postura mais proativa, no sentido não só de seguir as tendências, mas antecipá-las. Há uma relação direta entre o dinamismo das transformações nos setores e a ação proativa. Significa dizer que o ambiente é um forte moderador do comportamento proativo das empresas. Significa dizer também que quando a gente tem um setor com poucas mudanças, com as transformações muito lentas – quando se vê que a oferta não mudará, a concentração da concorrência não aumentará, a consolidação do setor não acontecerá, a tecnologia aplicada ao setor não é tão intensa – as empresas podem ficar mais, digamos, acomodadas. Agora a questão é: qual setor não passa por profundas transformações? Praticamente todos passam. É difícil a gente imaginar um setor que não se transforme ao longo do tempo.
Para se ter uma ideia, a pesquisa constatou que 95% das empresas tendem a ter uma postura mais reativa. E isso não foi uma surpresa para nós, porque o comportamento reativo é o mais padrão dentro das organizações. Preferimos esperar as mudanças acontecerem, porque é mais confortável, é menos arriscado, é uma área de mais segurança.
Qual o papel dos líderes na formação de profissionais proativos?
Rogério Gava – Esse é um grande desafio. Nós começamos estudando a proatividade no âmbito coletivo. Depois começamos a aprofundar um pouco no âmbito individual. Fala-se muito em proatividade nas empresas. Mas pouco se sabe, pouco se faz nesse sentido. Por exemplo: como se identifica um profissional proativo numa entrevista? Como eu desenvolvo a proatividade? E aí o papel dos líderes nesse sentido é fundamental. Por exemplo: não adianta as empresas quererem que as pessoas sejam proativas se elas não recompensam essa proatividade ou se elas só empurram as pessoas para os resultados de curto prazo. Como uma pessoa vai buscar a proatividade – que muitas vezes é algo que não se dá no curto prazo – se, no primeiro erro, ela vai ser punida com a perda de um bônus, por exemplo? Se ela não vê a empresa premiar as iniciativas proativas de longo prazo? Então o papel do líder é recrutar pessoas proativas, desenvolvê-las e retê-las também. Até porque as pessoas proativas são mais inquietas, querem mais desafios. E aí o grande desafio é para as empresas, no sentido de mantê-las em seu quadro.
Em um cenário de crises, qual a importância de se antecipar às mudanças do mercado?
Leonardo Araújo – Quando a gente tem uma perspectiva de crise, a postura proativa é muito importante, porque se eu ajo antes dela ou se eu preciso prever o que vem no futuro, a empresa proativa se previne melhor. Um exemplo: sempre se falou que os chineses iriam chegar, que os chineses estavam chegando e os chineses chegaram. Isso foi uma realidade para a indústria têxtil, para a indústria de brinquedos e tantas outras. Antes da crise estabelecida a partir da chegada dos chineses – que não é necessariamente uma crise, mas o mercado é abalado – a empresa proativa deve ter agido antes. A Ambev também é um exemplo. Agiu com uma antecedência muito grande quando percebeu que o mercado de cervejas ia se consolidar. Com a internacionalização dos mercados, ela começou a desenvolver diversas ações no Brasil, se internacionalizou, comprou empresas. Enfim, ela agiu percebendo que a globalização ia chegar. Isso é proatividade.
Rogério Gava – No livro a gente narra diversos casos de empresas que estavam em condições complicadas e conseguiram dar a volta por cima, como a Danone, no caso Activia, que conseguiu criar mudanças, modificar comportamentos de consumidores, mudar as estruturas do mercado. Em momentos de turbulência, nós acreditamos que se torna mais importante ainda ter um radar bem aguçado para todas as mudanças que podem acontecer.

His company is proactive?
Book examines the reality of Brazilian organizations and shows that 95% of them still prefer to adopt a reactive posture on the market
Two teachers from Fundação Dom Cabral spent five years of their lives to the investigation of proactive business, trying to identify how it is implemented (or not) in organizations and how important it is for these results. The result was the book “Business proactive – to anticipate changes in the market”, which gathers data on 257 organizations and for which they were heard more than 100 leaders, including executives and CEOs of large national and multinational companies operating in Brazil.
In an exclusive interview with administrators, Leonardo Araujo and Roger Gava explain how was the process of researching the book, have some insight into the Brazilian context and show why proactivity makes all the difference to companies.
How was the process of research and development of the book?
Roger Gava – This work was the result of five years of research, developed from when we first became interested in the topic “proactive market” in 2007. We had several phases of research and a first one, we talked to nearly 60 executives from large companies to try to understand what was the story of proactivity in the business. After we moved to a second phase, we surveyed 257 companies in a quantitative way how they behave in relation to market changes, if they were more reactive and more proactive. Then, another important part was the phase of interviews with 47 CEOs of national and multinational companies operating in the country. Finally, the research that fuels the book comes from all these sources.
You actually managed to get a model that companies can follow to be proactive and there is no formula for this?
Leonardo Araújo – There is formula, yes. From the research, we designed a model that explains the antecedents of proactive, ie the capabilities that a company needs to develop proactive strategies to build market and also the results of this in several cases surveyed. So, yes: it is possible to develop a proactive means of a model and we propose this model from our research.
This model is adaptable to any business?
Leonardo Araújo – At any company. Proactivity is not only a prerogative of larger companies. Now, it all starts with the strategic choice to act before the change. By choice she (the company) can also act after the change. But the proactive action before choosing from certain skills that they develop.
What characterizes a company as proactive or reactive?
Roger Gava – We have identified some key capabilities for companies be proactive. We say that a company is not proactive by decree. She is not only proactive will. There are some prerequisites. For example, proactive firms cope better with the strategic mistake, do not treat it as something shameful, seek not to blame. When they launch a new product on the market they are not afraid to go wrong, because this is a risk that always exists. They cope better with risk, because they know look to the future, see the market not only them but also other markets. Know how to anticipate the signs of a problematic future. And one thing the executives we spoke with have always been keen to highlight is that there is not a company without proactive proactive people. Before the company to be proactive in its strategy, it must have proactive people. If the leader is not proactive, the company will be difficult. Finally, the book we list eight of these capabilities that are essential for us to proactively market.
What difference proactivity has done for companies that you have evaluated?
Leonardo Araújo – In researching the book, we found that, when the company identified the changing market, she got a better competitive entry, in the cases we studied, it was done in two ways: market share, achieving a greater share of market and profitability, achieving greater gains in those specific products or services with which it works.
There are sectors in which companies are required to be more proactive than others?
Leonardo Araújo – We do not have data yet sectorized or at least in a statistical volume that allows us to make projections more accurate. But we realize that the dynamics of changes in one sector is much higher than in the other, their companies must adopt a more proactive stance in order not only to follow trends, but to anticipate them. There is a direct relationship between the dynamics of changes in sectors and proactive. This means that the environment is a strong moderator of proactive behavior of companies. It means also that when we have an industry with few changes, with the changes very slow – when you see that the offer will not change, the concentration will not increase competition, industry consolidation will not happen, the technology sector is not so intense – companies can get more, well, stay. Now the question is not which sector is experiencing profound changes? Virtually all pass. It is difficult to imagine a sector that we do not become over time.
To get an idea, the survey found that 95% of companies tend to have a more reactive. And that was not a surprise to us, because the reactive behavior is the more standard within organizations. We prefer to wait for the change happen, because it’s comfortable, it is less risky, is an area of more security.
What is the role of leaders in training professionals proactive?
Roger Gava – This is a great challenge. We started studying the proactivity within the collective. Then we started to dig a little at the individual level. There is much talk in proactivity on business. But little is known, little is done accordingly. For example: how to identify a professional proactive in an interview? How do I develop a proactive? And then the role of leaders is crucial in this regard. For example, does not help companies that want people to be proactive if they do not reward this proactive or if they just push people for short-term results. How a person will seek proactive – which is often something that does not happen in the short term – is the first mistake, she will be punished with the loss of a bonus, for example? If she does not see the company to reward long-term proactive initiatives? Then the leader’s role is to recruit proactive people, develop them and retain them as well. Until proactive because people are more restless, they want more challenges. And then the challenge is for the companies in order to keep them in your frame.
In a crisis scenario, the importance of anticipating market changes?
Leonardo Araújo – When we have a prospect of crisis, proactive posture is very important, because if I act before it or if I need to predict what comes in the future, the company proactively to prevent it better. An example: always said that the Chinese would come, that the Chinese were coming and the Chinese arrived. This was a reality for the textile industry, for the toy industry and many others. Before the crisis established from the arrival of the Chinese – which is not necessarily a crisis, but the market is shaken – a proactive company should have acted sooner. Ambev is also an example. Acted with a great advance when he realized that the beer market would consolidate. With the internationalization of markets, she developed several initiatives in Brazil, went international, bought companies. Anyway, she acted realizing that globalization would come. This is proactive.
Roger Gava – In the book tells us several cases of companies that were complicated conditions and managed to turn it up, such as Danone Activia in the case, that could create change, modify consumer behavior, changing market structures. In times of turmoil, we believe it becomes even more important to have a very keen radar for any changes that may occur.
